A milk run and cross-docking are not the same. One describes a collection round from several suppliers; the other transfers inbound goods through a facility to outbound dispatch.

Plan the collection round

Use actual route data to review supplier addresses, order volume, readiness time, vehicle capacity and stop sequence.

Define the transfer step

Record facility receipt, identity check, sorting, dwell and outbound scan as separate timestamps.

Measure a combined pilot

Track collection delay, appointment fit, handling, product conditions and empty-container returns. For chilled loads, set monitoring and dwell procedures by product instruction.

Compare the alternative

Compare combined flow with direct-trip records for the same suppliers and order group. Assess distance, waits, vehicle use and total cost from actual data.

Expand in stages

If pilot criteria are met, add routes and suppliers gradually. Rework the round if readiness or product records fail.
