A dark-store layout optimises the path from shelf to packing and courier handover rather than customer browsing. To decide which shelf to move, measure walking time, item availability and how long completed chilled orders wait.

Update shelf locations from pick records

Link order lines to shelf location, search time, missing items and repicks. Trial moving frequently picked lines nearer packing, then compare the same measures. Add items shown in stock but missing from the shelf to the cycle-count list.

Set a receiving and staging flow for chilled orders

Keep product groups in areas that meet their storage requirements. Record order-ready, cold-area exit and courier handover times. If staging conditions do not meet product requirements, return orders to a controlled area or revise pick sequence; do not assume a universal safe waiting time.

Review walking, pick failures and completed-order waits alongside order volume. Adjust locations when season or product mix changes.
