The test in a returnable-container transition is not just whether a container lasts, but whether each movement can be traced. This 90-day plan is an operator pilot; adjust the calendar, route and targets to your operation.
Days 1 to 30: scope and baseline
Start with one repeat route and a limited product group. Record current single-use packaging, route time, empty-return space, damage and reshipments. Clarify in writing who owns or pools the containers, who receives them, where returns go and how losses are reported.
Days 31 to 60: run the circulation
At every handover and return, record container ID, count, time, sending and receiving party, and condition. Trial washing, inspection and segregation of damaged units in the workflow. Use daily reconciliation to find where scans or counts are missed.
Days 61 to 90: close the comparison
Compare containers sent and returned, cycle time, damage or loss, extra transport and labour with the baseline. Expand in stages if your pre-set service and cost targets are met; otherwise fix the issue and repeat the pilot.
