A cross-docking pilot should produce data comparable with the existing flow. Fix product group, route and measurement definitions before starting.

Write down pilot scope by product or lot type, inbound supplier, outbound route, site and responsible teams. Gather baseline time, handling, error, wait and product measurement records for the same scope.

During the pilot, timestamp vehicle arrival, unloading, sorting, dock wait, loading and recipient handoff. Link inbound and outbound quantities, mislabels, shortages, damage and rework to source records.

For temperature-controlled goods, link measurement point, instrument, lot and product requirements in the same file. Show missing records and changed conditions; do not infer results for untested seasons or routes.

Have warehouse, transport, supplier and quality owners review results together. If predefined acceptance criteria are not met, correct and repeat or stop; record the expansion decision and evidence.
