Build shifts from the site's timestamped workflow, not an assumed two-peak pattern.

Record vehicle arrival, docking, unloading, sorting, loading and departure. Add pallets or cases processed in each interval, queued loads, task allocation and rework volume.

Compare role, qualification, breaks and absences on each shift with workload. Apply current workplace-safety and product procedures separately for tasks involving chilled areas or equipment.

At handover, document unfinished orders, product and lot location, pending measurement or quality status, equipment faults and decision owner. The handing and receiving staff should verify the record.

Trial changes such as staggered starts or cross-training on a limited scope. Compare queues, errors, overtime and missed handovers with the previous period using the same definitions, then revise the plan.
